The bagel looks right. Golden crust, decent shape. Then you cut it open and the middle is wet, dense, and gummy, and the first bite gums up halfway through chewing. Before you touch the oven dial, answer one question: did that bagel get its full bake time? If you pulled the batch early because the outside was browning fast, you have a heat problem, and the oven can fix it. If it baked the full time and the middle still came out gummy, more oven time won't save the next batch, because the damage happened hours before the bake. I've made both kinds in my own kitchen, and earlier this month I made the second kind on purpose, with calipers and a controlled batch, to pin down what a gummy center actually is. Here's how to tell which problem you have, and what fixes each one.

If you pulled them early, the oven is guilty
Start with the case where the internet's favorite advice is right. Baking is a race between the outside taking color and the inside cooking through, and sometimes the outside wins and the middle comes out undercooked. My yeasted batches have gone gummy exactly this way: the crust hit golden ahead of schedule, I trusted the color, and the middle paid for it. Two usual reasons: an oven running hotter than its dial claims, or a baking surface driving heat into the bottoms faster than the rest of the bagel can keep up.
The fix is the same trick I reach for whenever a batch is in trouble: drop the oven temperature so the outside browns slower and the middle gets the minutes it needs. For the heat cause, that's the whole repair. A cheap oven thermometer settles the hot-oven question in one bake, and if the bottoms sear while the tops lag, the surface under them is the problem.
But notice what this cause requires: the bagels came out early. If they got every minute the recipe asked for and the middle is still gummy, keep reading. More minutes aren't the answer.
At full bake time, gummy means underproofed
I know the temptation, because I still do it. When a batch isn't rising right and I can tell it's headed somewhere dense, I bake longer anyway and drop the temp to stretch the window. It's the natural move. Then I measured why it can't work when fermentation is the real cause.
The test was simple. From a single mix of my standard sourdough, one group of bagels went to the oven rushed, roughly 4 hours after mixing; another sat fermenting well past its window; the rest ran my normal schedule as the control. Same dough, same boil, same oven: everything baked at 450°F on soaked cedar boards, exactly the way I bake every batch. The rushed third looked ready on the rack, browned and tall enough to pass. The knife told a different story: wet, half-raw patches at the center, even after the full scheduled bake, the same schedule that finished the control clean.
The crumb is the reason. Steam needs pockets to travel through on its way out of the middle, and fermentation is the only thing that builds them. Rush the proof and the crumb bakes as a sealed room. The crust keeps taking color on its own clock; the trapped moisture never gets an exit. Extra minutes just darken the outside; the center sits exactly where it was.

The shaping look-alike
Not every gummy middle is a proofing failure. My other repeat offender is shaping, specifically the shortcut where you poke through a dough ball and stretch the ring open by feel. It's fast, which is why tutorials love it, and it leaves the ring slack; I've pulled gummy bagels out of batches shaped exactly that way. A bagel wants to be rolled and sealed tight enough to hold its structure through the boil. If your shaping is the casual kind, fix that before you touch the schedule. Check the ferment, not the clock
For sourdough, the starter is suspect number one. A dough this dry gives a weak culture nowhere to hide, and a levain that isn't at full strength leaves the crumb tight no matter what the clock says. My rule, learned the hard way: the mix waits until the levain has doubled, however long that takes.
Then give the ferment its full length. My schedule: bulk for 7 hours on the counter, folding the dough 3 or 4 times along the way, then shape and give the rings a night in the fridge, 16 hours at the low end, 24 at the high. Yeasted dough is more forgiving, which is part of why it's easier to control, but a cold kitchen or a rushed bulk builds the same tight crumb.

One warning about the float test, because it's the tool everyone reaches for: don't let it overrule the pot. Fridge-cold dough reads dense no matter how well it proofed; in my measured batch, the winners spent their first moment on the bottom of the pot before the heat loosened them up. Cold dough is dense dough. The bagel that never comes up is the underproofed one.
Let them cool before you cut
Here's the one place the standard advice holds. A bagel straight from the oven isn't finished; the crumb keeps setting as it cools, and cutting too early smears a well-baked middle into something that reads doughy. My rule: eating right away, give them at least 20 minutes on the rack. Baking for later, wait an hour. And if a fully cooled bagel is still gummy at the center, cooling was never your problem. If they are also flat
